The four-minute test.

One number that tells you more than any survey, and cannot be gamed.


Write your team's top three goals on a piece of paper. Then ask each person, separately and without warning, to write the top three from memory. Score how many of yours each one got: 0 to 3. Add them up, divide by three times the number of people, and you have an agreement percentage.

Under 60 percent is the normal result. Owners are reliably shocked. It is not a memory failure and it is not an attitude problem. It is the single most common condition failure in owner-operated businesses, and it is invisible from the owner's chair because the owner is the one person who does know the goals.

Why it matters: teams with specific shared goals outperform goal-less teams by roughly one standard deviation.A That is the strongest lever in the research library, stronger than leadership style, stronger than cohesion, stronger than anything sold as team building. And only about a third of employees report having the clarity they need.B

Three things the test does that a survey cannot.

  1. It cannot be gamed. Nobody can perform clarity they do not have.
  2. It produces a baseline. Run it again next quarter and the number moves or it does not.
  3. It ends the argument. "They know what we are trying to do" is a belief. 43 percent is a fact.

Two cautions. Goals that are vague ("grow", "better service") will score high and mean nothing, so the goals have to be specific first: a number and a date. And do not run it as a gotcha. Tell the team afterwards what the number was and that it is the business's job to fix, not theirs. Then fix it: 5 or 6 shared goals, written, posted, recited at the start of the monthly debrief until nobody has to look.
